For this engagement, the challenge was to deliver a seamless cutover with zero downtime while transitioning hundreds of global users, ensuring compliance, and integrating multiple ERP and non-ERP systems, all under aggressive timelines tied to financial close.

Approach

To address the complexities of the M&A cutover, we implemented a comprehensive SAP Cutover Management framework built on people, process, systems, data, governance and execution:

  1. System Assessment and Readiness: We conducted detailed assessments of both legacy and target systems to define a robust cutover strategy plan. This included activities covering system freeze, data extraction, transformation, loading, validation, and contingency planning.
  2. Cross-Functional Governance Model: A dedicated cutover command center was established with representation from IT, business units, SAP functional teams, and non ERP teams. This ensured real-time coordination, decision-making, and rapid escalation management throughout the transition.
  3. Team organization (ERP/Non ERP systems): Teams were organized into logical functions with business and IT counterparts that roll into the cutover command center for tighter coordination.
  4. Data Readiness and ETL Monitoring: We established a structured process to closely monitor data extraction, transformation, and loading progress across all functional areas. This approach provided clear visibility into data readiness, enabled early identification of bottlenecks, and ensured timely preparation and validation of critical data sets.
